Architecture audit: microservices vs monolith for a scaling SaaS

About the project

A US-based Series-B B2B SaaS reached us before committing to a full microservices decomposition. The platform had grown from a focused MVP into a multi-tenant product serving enterprise buyers, and the engineering team was seeing deployment contention, slow test cycles, and trouble scaling the billing and reporting modules independently. We ran a focused software architecture case study audit, mapped the actual coupling in the codebase, evaluated the organizational readiness for distributed systems, and delivered a phased decision framework. The outcome was a clear, evidence-based answer on where to decompose and where to hold the monolith.

Background

The company had been pitched microservices by several vendors and was close to funding an expensive rewrite. The real constraint was not the monolith itself but three tightly coupled domains: billing, tenant provisioning, and a reporting pipeline that ran heavy aggregations inside the main request cycle. Decomposing those three domains would have captured most of the scaling benefit. The rest of the platform had healthy module boundaries and did not need distribution yet. An audit answered the question precisely and avoided a rewrite that would have consumed most of a Series-B runway.

We ran static analysis across the entire codebase to generate a module coupling graph. The graph showed that fewer than 20% of modules had meaningful cross-cutting dependencies, which directly shaped the decomposition scope and saved the client from a wide rewrite.

We instrumented the three candidate domains in a staging environment and measured P95 latency under load. Billing batch jobs were adding 300ms to unrelated API calls during peak hours. Reporting aggregations blocked the main database connection pool at month-end. Those two data points anchored the decomposition priority.

Microservices impose ownership costs that a small team can absorb only if each service maps to a natural team boundary. We reviewed the current squad structure and confirmed that billing and reporting already had dedicated owners. Splitting further would have created orphaned services with no clear ownership.

The final deliverable was a tiered roadmap with clear entry criteria for each phase. Phase one covered extracting billing and reporting. Phase two defined the conditions under which tenant provisioning warranted its own service. Each phase included a rollback posture and an estimated engineering cost.

Takeaway

This software architecture case study shows that the microservices vs monolith decision is an evidence question, not a philosophy debate. Static dependency analysis, latency profiling, and a team topology review take a few weeks and typically reveal that only a small number of domains need extraction. For a US-based Series-B SaaS, the practical answer is almost always partial decomposition: extract the two or three modules causing the most pain, hold the rest, and define clear criteria for the next phase. We apply this same audit method to any scaling product where the architecture question is blocking a funding or hiring decision.
